# Why Content Marketing Could Never Win

### I Was on the Content Treadmill

For three years I ran a content operation that never once caused a customer to decide anything.

It was the days of "content marketing." We were good at it. The pieces were well-researched and well-written, the cadence never slipped, and the metrics all moved in the directions we had agreed to care about. Downloads, opens, time on page. I could produce a chart for any of it.

What I could not produce was a purchase that happened because of it.

The logic we were running on had been sound when we adopted it. Buyers wanted information, information was hard to come by, and a company that supplied it earned the right to be considered. That was true, and it had been true for a long time.

So when results stayed thin, the conclusion was always the same. Not enough of it, or not good enough. Publish more. Raise the standard. And every time we raised the standard, the standard moved, because every competitor was raising theirs on the same schedule. The calendar kept filling. Stepping off looked exactly like falling behind, and I did not know a single marketing leader willing to test whether it actually was.

## Sounding Smart Got Cheap

The part we could not see from inside it was the arithmetic.

Every supplier in our market was making the same bet, from the same reasoning, and improving at roughly the same rate. What that produced was not differentiation. It was a category in which every company sounded intelligent and no company sounded distinct. More material did not fix it, and better material did not fix it either, because the problem was caused by an abundance of quality rather than a shortage of it.

Application notes are the purest form of this in our industry. Useful, endlessly produced, and I have never seen a library of them move a decision.

Then the arithmetic changed again, and this is the part I think we have not fully absorbed. Producing credible, well-argued, technically sound material used to be genuinely hard, and doing it was itself the differentiator, because most competitors could not sustain the effort. That barrier is going. The cost of sounding smart is approaching zero, and it is falling for everyone at once.

A race does not always end because somebody wins it. This one ends because the prize stops being worth having. Sounding intelligent will soon be evidence of nothing, in the way that having a website stopped being evidence of anything.

The cost of having run the race is worse than the budget we spent on it. Something like forty-four percent of B2B buyers report that the information they encountered was both trustworthy... and contradictory. That is not an accident of the market. It is the direct output of every supplier in a category publishing credible material that points somewhere slightly different from every other supplier's. That is worse than failing to differentiate. We were manufacturing the confusion that keeps our customers from deciding at all.

## Actioning the Insight

Try a radical thought. Stop competing to be the most useful voice in your category, and start being the most useful lens on everyone else's.

One company ran exactly that play. It was small, facing competitors many times its size, and it reached the conclusion everyone reaches: it would have to publish at their volume and their quality. Then it did something else entirely. It pointed prospects at a competitor's video series and recommended they go watch it. What it supplied instead was the framework for thinking the material through, the questions worth asking, the trade-offs that actually mattered. Someone else carried the production cost. They provided the judgment.

Read quickly, that sounds like generosity. It is closer to the opposite. A framework is never neutral, and theirs led naturally toward the criteria where they were strong, without their ever making a claim about themselves. Rather than selling their advantages, they built the lens through which those advantages became visible.

The test that follows is simple enough to run against next quarter's plan. Take each piece and ask whether it helps a customer know something or helps a customer decide something. If it only helps them know, it is on the wrong side of the line, and AI will produce it more cheaply than you can within the year.

This is a bigger job than the one we had. Judgment is harder to make than material, it cannot be handed to a tool, and it is the only thing in this business that grows more valuable as information gets cheaper.
